Context
The legacy setup limited efficiency and made integration with accounting, loyalty, payments, and reporting harder than it should be, while operationally relevant historical data had to be carried forward. In fuel retail, disruption translates directly into lost revenue, so the migration approach mattered as much as the target state.
Approach
Defined stable station-management capabilities and explicit integration contracts first, then sequenced migration as a business-continuity plan rather than a switchover. Chose a phased path over a big-bang cutover to contain outage risk, and treated data migration as an integrity problem — definitions, mappings, validation — not a file transfer.
